Diagnostic · AI Adoption Baseline
Your people are already using AI. Find out where that stands.
What AI is already in use, how teams feel about it, and where to look next.
What it is
The full picture, not a spot check
For leadership teams who know AI use is already happening and want the full picture. We inventory what is running, hear how each team feels about it with no manager in the room, and hand back a coordination strategy. The rollup also names the decision lines we heard about along the way, so you know where to look next.
It is not an audit and never a hunt. We report patterns, not people, and we never name who uses which tool.

See a finished report
What is in use and on whose accounts, and what to retire, consolidate and standardize. Larchmere Cabinetry is fictional; the method is not.
Scope
Five departments, twelve sessions
Up to five departments and 12 sessions, about 5 leader conversations and 7 team sessions.
Not an audit, and never a hunt
We report patterns, not people, and we never name who uses which tool. The inventory covers tools, the account each one runs on and the data it touches. The conversations behind it happen with no manager in the room, which is the only way the honest version gets said out loud.
How it runs
Three to four weeks, two of those days on site
The two on site days are booked at signing, at least two weeks out, so the session roster can be filled around your calendars rather than ours.

Week 1
Kickoff by video
Departments, listening option, policy owner and known tools. The full session roster is booked by name. The inventory is seeded from sign on lists, expense reports and app exports.
Weeks 2 to 3
On site
Leader conversations and team sessions, up to 12 sessions. Follow ups, and a session with the policy owner.
After the last session
Finish and check
Inventory finished, alignment scored, the retire list drafted first, and the tool list checked with leaders.
Weeks 3 to 4
Rollup and readout
The written rollup, then a 60 minute readout.
How we listen
You choose how people get heard
Conversations are the method. At kickoff you choose one of three options for anything people would rather not say in a room. Expona never hosts a survey.
Conversations only
Recommended under about 60 people. The sessions are the method and nothing else is needed.
Conversations plus anonymous cards
Written cards collected in the room, for anything people would rather not say out loud.
Conversations plus a short anonymous form
Sent from your own form tool. Expona never hosts a survey.
Questions
Before you ask
Is this an audit of who is using what?
No. It is not an audit and never a hunt. We report patterns, not people, and we never name who uses which tool. The inventory is of tools, the accounts they run on and the data they touch, and the conversations behind it happen with no manager in the room.
How much of our people's time does it take?
Up to 12 sessions across up to five departments, which is usually about 5 leader conversations and 7 team sessions, plus a 60 minute kickoff by video and a 60 minute readout. Most of it happens in the two on site days, which are booked at least two weeks out so they fit your calendars.
How do you hear from people who would rather not say it out loud?
At kickoff you choose one of three listening options: conversations only, which we recommend under about 60 people; conversations plus anonymous cards collected in the room; or conversations plus a short anonymous form sent from your own form tool. Expona never hosts a survey.
Does the baseline fee come off a Build Sprint?
No. The AI Adoption Baseline carries no credit toward a sprint. Line Mapping and Standing Help are the two that do, and the baseline is a separate service with its own deliverable. It is included at no additional cost in the wider Standing Help arrangements.
Talk to us
Tell us how many departments, and we will tell you the number.
The scope that sets the fee is how many departments are in and how many sessions it takes to hear from them. Thirty minutes on a call is usually enough to settle both, and you will know the fixed fee before anything is signed.
